AI Adoption Isn't A Problem. Operating Model Is.

AI Adoption Isn't A Problem. Operating Model Is.

A smooth website project is not only about good design. It is shaped by clear decisions, focused communication, and a process that keeps everyone moving in the same direction.

For the past few years, the conversation around AI in marketing has focused on adoption. Which tools should teams use? Where can automation improve productivity? How quickly can organisations scale usage? Those questions mattered when AI was new. They matter less now.

Most large marketing organisations already use AI in some form. It is helping teams analyse data, develop creative, accelerate research, summarise performance and automate parts of execution. The more important question is whether the organisation itself has changed to reflect what the technology now makes possible.

Many marketing operating models were built around constraints that are weakening. Analysis was slow, production was expensive, specialist knowledge was scarce and coordination required layers of people. If those assumptions change, the organisation built around them should change too.

Redesign the work, not just the tools

The wrong response is to treat AI primarily as a headcount or productivity exercise. The better starting point is the work itself. CMOs should distinguish between tasks that can be automated, decisions that can be supported by AI and areas where human judgement, taste, accountability and commercial understanding remain essential.

As execution becomes cheaper, the value of judgement increases. Marketing organisations will need fewer people acting simply as coordinators and more people capable of framing problems, interpreting evidence, making commercial decisions and connecting marketing activity to the economics of the business.

Agency relationships will need to evolve for the same reason. Paying for hours of production becomes harder to justify when much of that production can be accelerated dramatically. The value of external partners will increasingly lie in strategic thinking, specialist expertise, creative judgement and the ability to challenge the organisation.

The real prize is capability

The largest opportunity is not cost reduction. One organisation may use AI to produce the same marketing for 20 per cent less. Another may use it to run more experiments, understand customers faster, respond to competitors sooner and move senior talent towards higher value decisions.

The second organisation may not be dramatically cheaper, but it could be considerably more capable. That distinction matters because competitive advantage is unlikely to come from using the same tools as everyone else. It will come from redesigning the organisation around what those tools make possible.

That is now the operating model challenge for CMOs. The question is no longer, “How do we get more people using AI?” It is, “How should marketing work when intelligence and execution are becoming cheaper?” The organisations that answer that well will gain far more than productivity.
